OT: Smoking help needed?

I’m not even average, but can usually manage to pull off smoked wings. Today’s batch turned out not so great. Meat didn’t fall off the bone and actually rubbery. Sometimes you can get a bad batch of wings but I don’t know. I think it’s the chef. Cooked them at about 225 for 2.5 hours almost 3 hours. Ketel one doesn’t help time gauge. Thanks
